Background

My two arcade servers, Sumeragi and RCHE, run as four replicas each on a k3s cluster in my homelab DMZ LAN (read k3s series). Rche already had a full Grafana dashboard with every game and cabinet. Sumeragi had logs and nothing else so it is lacking grafana metrics unlike rche.

So I gave Sumeragi Grafana Alloy to send pod logs to Loki. Prometheus and Grafana run on a monitoring VM on my LAN, which can’t reach the DMZ, so Prometheus scrapes through a Traefik entrypoint on exgress, my edge VM, which only answers to the monitoring host.

By the end of Part 1, a deploy was a reviewed commit to
acid
, my GitOps repo, followed by a click on Sync in Argo. The commit was the annoying part. CI built an image, I copied its digest out of the log, opened acid, pasted it into a
kustomization.yaml
and opened a PR. Fine for one app, old fast with five:

Part 1 ended on two Proxmox hosts and a single k3s server, and the top of my wishlist was a third worker and control-plane HA. Both were really waiting on hardware. Then I got more bare-metal machines, and the Proxmox cluster went from two hosts to six.

More hosts meant more places to put k3s VMs, so this part is the follow-up: more agents, more servers, and a test to see whether losing a server still matters.

Background

I run a private arcade server for ALL.Net games called Sumeragi. It’s a fork of ARTEMiS. For months it ran as a single Docker Compose service on my homelab, and every update meant restarting the one process every cabinet talks to. If someone finished a song while it was restarting, the score had nowhere to save. I wanted rollouts without that gap.

I’d already moved Rche to Docker Swarm, and Swarm would have been enough here too. I picked Kubernetes anyway, because I wanted to practice Kubernetes and distributed systems on something with real traffic. I went with k3s since it’s light and barebone, which is good for learning, and Argo CD for Git-declared state.
